Service 04 / 06 — Process & Systems Design

The operational backbone most companies are missing.

We build the SOPs, ERP setup, task and workflow management, documentation and reporting layer that companies discover they are missing when they try to scale. Designed around how your business actually works — not around what a software vendor wants to sell you. The work spans from designing operating models for new departments to consolidating tooling across newly merged teams to building the reporting layer that lets executive teams see, in shared definitions, what their operation is doing.

01 / Overview

What this service covers.

Process and Systems Design at Baryvo means designing the operating infrastructure to fit the business, then implementing it with the team that will live with the result. The work is vendor-neutral — the choice of tooling (ERP, workflow management, documentation platform, reporting stack) is a function of the operation, not of what we prefer to install. Stacks we work with regularly: Linear, Jira, Asana, Notion, ClickUp on the workflow side; NetSuite, Odoo, SAP B1 on the ERP side; Looker, Tableau, Metabase, Hex on the reporting side.

The work is most valuable where existing tribal knowledge has become a constraint on growth — where the company can describe what each person does day to day, but cannot describe what the company does as a system. We surface the operating model that has emerged informally, codify the parts that should be codified, and put the supporting tooling in place to operate against the codified version.

  • 01SOPs across operating teams — written, owned, reviewed quarterly
  • 02ERP design and implementation — NetSuite, Odoo, SAP B1, depending on fit
  • 03Task and workflow management systems — Linear, Jira, Asana, Notion, ClickUp
  • 04Documentation systems — living wikis with daily updates, not knowledge graveyards
  • 05Reporting infrastructure with shared KPI definitions across departments
  • 06Operating model design for new departments or post-M&A integrations
02 / Benefits

What clients gain.

Contracting process and systems design as one workstream rather than as separate tooling projects resolves the most common cause of failed operational transformation: tools that don't fit the work, and processes that don't survive turnover. By owning both the operating model and the supporting tooling, we can hold the operating logic stable while the tooling changes — and we can ensure the tooling reflects how the operation actually runs.

A recurring situation: a company has grown past the point where tribal knowledge scales. Three departments quote different numbers for the same KPI. Tooling spend is across forty SaaS contracts with unclear adoption. The operations function does not have the bandwidth to consolidate. Baryvo enters as the operating function, maps the actual flows, codifies the parts that should be codified, and implements the supporting systems.

  • ASingle accountable owner across operating model and supporting tooling
  • BShared metric definitions across departments — argued once, then frozen
  • CDocumentation that survives turnover — owned, reviewed, kept current
  • DTooling that fits the operation, not the other way around
  • EVendor-neutral selection — we are not anyone's reseller
  • FOperating the system for the first quarter, then transitioning to your team
03 / Process

How we work.

Process and systems engagements proceed in four phases. The first two are diagnosis and design; the second two are rollout and operating.

01

Map current state

Structured inventory of existing operating flows, tooling adoption, KPI definitions in use across departments. Conducted by a senior consultant with the operations and finance leads on the client side.

02

Design operating model and stack

Workshop sequence to land on the operating model and the tooling stack to support it. Shared metric definitions agreed in writing. Vendor-neutral evaluation. Final signoff before any implementation work begins.

03

Build and pilot

Parallel buildout of the operating documentation (SOPs, KPI definitions, reporting structure) and the supporting tooling. Pilot in one department or workflow before full rollout, with weekly review of adoption.

04

Roll out and operate

Full rollout with training built into the timeline. Baryvo operates the system for the first quarter, including weekly health reviews and adoption coaching, before transitioning to the client team.

04 / Audience

Who this is for.

Best fit

This service is best suited to:

  • Companies between Series A and B running on tribal knowledge
  • Post-M&A integrations needing consolidated process across newly-merged teams
  • NGOs and mission-driven organizations lacking operational structure under pressure
  • Companies that have outgrown spreadsheets but rejected enterprise tooling as too rigid
  • Operations teams whose tooling is a graveyard of half-adopted SaaS contracts

Discuss a process and systems engagement.

Most process and systems conversations start with a brief paragraph on what the executive team currently cannot see — and what they suspect the operating layer is hiding. A senior consultant responds within one business day with a structured next step.
